Direct cremation isn’t the end of the service. It’s the beginning of a different one.

The cremation rate crosses 80% in most of the country within two decades. The funeral homes that survive are the ones that learned to sell a $4,000 Celebration of Life on top of an $800 cremation. Vestamere ships the planner that makes it cheap, calm, and personal.

Why this matters

The math is unforgiving. 30 years ago, the average funeral made ~12-15% net margin. Today it’s ~6%. Per-case revenue is down because cremation share is up. The traditional service line is shrinking; the cremation line is growing; per-case revenue is collapsing in the middle.

ICCFA President Lee put it most directly: "If we’re not growing, we’re dying."

The funeral homes responding to this in 2026 are running one of two playbooks:

Playbook 1: Volume. Direct-cremation chains (Neptune, Tulip, aCremation). 2.5-minute phone arrangement, $800 average, no service, three-day work week for staff. Operationally efficient. Brand: industrial.

Playbook 2: Margin recovery via Celebration of Life. Cremation handled efficiently; THEN sell a $2,500-$6,000 personalized event on top. Live music. Memory tables. Themed décor. Catering. Livestream for distant family. AV. The family pays for the cremation AND the celebration. The home recovers margin.

Independents typically choose Playbook 2. The COL is the meaningful work directors want to do anyway. Vestamere’s job is to make Playbook 2 cheap to execute.

What the Vestamere COL planner does

Package builder

  • Drag-and-drop event template. Start with one of 8 packaged options (Traditional Memorial, Celebration of Life with Reception, Religious Service, Outdoor / Green, Veteran’s Honors, Pet Memorial, Direct Cremation + Tribute Video Only, Custom).
  • Add or remove every line item. Memory table, photo gallery, video tribute, livestream, catering, AV, officiant / celebrant, music, printed program, urn placement, themed décor.
  • Pricing surfaces live to the family. Every choice updates the quote. No surprise charges.

Religious / cultural custom checklist

For each event, the planner surfaces religion-aware customs:

  • Catholic / Orthodox: Rosary, Mass cards, prayer card design
  • Jewish: Shomer arrangements, shiva planning resources
  • Buddhist: Time for monks to bless before cremation, chanting room
  • Hindu: 13-day antyesti tradition, specific cremation rituals
  • Muslim: Janazah prayer arrangement, burial timing requirements
  • Pagan / earth-based: Green burial, scattering ceremony, witnessed disposition
  • Secular: Custom officiant, alternative ceremony structures

Each custom comes with a checklist of operational tasks (timing, materials, room setup, vendor coordination) so the director never wings it.

Memory-table layout designer

  • Family uploads photos, objects, mementos via the family portal.
  • The system suggests a layout based on the venue capacity and number of items.
  • A printable setup-day diagram exports for staff.

Livestream + tribute video

  • One-click livestream setup (OneRoom integration v1; Vestamere-native streaming v2).
  • AI-assisted tribute video drafting (M3 obituary engine pattern extended to video — script generation; family approves before production).
  • Captions auto-generated. Accessibility default ON.

Catering coordination

  • Vendor preference list (caterers, florists, musicians) maintained per home.
  • Family selects from your vetted list or adds their own.
  • Day-of timeline auto-generated with vendor confirmation status.

"Three days, three weeks, three months" scheduling

The COL doesn’t need to happen the week of death. Many families schedule it 3 weeks or 3 months later — when distant family can attend, when grief has settled enough to plan, when summer comes around for the outdoor celebration the deceased wanted.

Vestamere supports the deferred COL workflow natively. The cremation can complete on Tuesday; the Celebration of Life can happen on a Saturday in June.

Why this beats "we offer Celebration of Life" listed on a brochure

Most funeral homes today say they offer COL. In practice:

  • The director has to scratch out a custom package on the back of an envelope every time.
  • The family has to imagine what’s possible without a menu.
  • Pricing is uncertain ("I’ll get back to you on the catering quote").
  • Religious customs are improvised based on the director’s memory.
  • Day-of logistics depend on the staff member who happens to be on duty.

The COL planner standardizes this. The director can show a family — at the arrangement conference, over Zoom, or via the portal — a packaged COL with line-item pricing in 15 minutes. The family customizes. The total updates live. The contract is signed. The day-of timeline writes itself.

This is the difference between selling Celebration of Life and offering it.

The financial math

Typical COL revenue at an independent funeral home

Service tierRevenue
Direct cremation only$800 – $1,500
Direct cremation + tribute video$1,500 – $2,500
Direct cremation + COL event (basic)$3,000 – $4,500
Direct cremation + COL event (premium)$5,500 – $8,000
Direct cremation + COL event with multi-day program$8,000 – $12,000+

The COL upsell is typically $2,500-$6,000 over base cremation. That’s direct margin recovery — most of the COL revenue flows through.

Annual impact at typical volumes

A funeral home doing 200 cases/year, where 60% are cremation (120 cases), where currently 20% get a COL package: that’s 24 COL events × $3,000 average = $72K/year.

Same home, with Vestamere’s planner reducing friction so 40% get a COL package: 48 events × $4,000 average (richer packages because the planner shows what’s possible) = $192K/year.

Delta: $120K/year in incremental revenue. Vestamere annual cost: ~$5-9K depending on volume. ROI: 13-24×.

What COL is NOT

It’s not a "lite funeral." It’s not a discount product. It’s not anti-tradition.

  • Many COLs are MORE elaborate than the traditional service they replaced — they just don’t look like a casket-and-pews service.
  • Many families do both: traditional service + COL event later (different audience, different purpose).
  • COL is not anti-religious — it’s religion-aware. Hindu antyesti, Jewish shiva, Buddhist 49-day, Catholic Mass card commemoration — these all fit comfortably under the COL umbrella.

The cultural fault line: the chains run direct cremation with no service ("the funeral isn’t the burden, the death is" — actually that’s Mike O’Connell pushing BACK against no-service). The independents who win are the ones who run cremation AND offer a service worth attending.

FAQ

Can families self-serve through the COL planner? Yes — the family portal includes the COL planner so distant family can participate in package decisions asynchronously. The director reviews and finalizes.

What if my home doesn’t have an event venue? The planner supports off-site venues. Common rentals: country clubs, community centers, parks, the deceased’s home, restaurants. Vendor relationships are maintained per home.

What about catering — do I have to source vendors? You bring your vendor list. Vestamere doesn’t prescribe caterers. We do recommend setting up at least 3 caterer relationships at different price points so families have options.

Does the planner integrate with my AV setup? Livestream: OneRoom integration v1. Photo / video display: auto-generated layout files that pre-load on most AV systems. Bring-your-own-AV is fully supported; no Vestamere AV stack required.

Can I run a Celebration of Life for a death that happened months ago? Yes. The planner supports "deferred COL" workflows where the death is in the past, the case is in your records, and the family wants to plan a celebration now. The current case opens, COL planning runs, day-of timeline generates, event happens. Standard per-case billing applies.

What about pet celebrations of life? Pet COL is fully supported with pet-family-appropriate terminology, pet-specific religious traditions (when applicable), and a parallel disposition workflow. Don’t under-estimate this segment — it’s a growing revenue line for diversified independents.
